6.3Best practices & pitfalls

Goal: anchor the 10 reflexes that separate a living system from a sleeping binder.
Estimated time: 10 min · If you only have 5 min: read “The essentials in 30s” + the diagram.

The essentials in 30 seconds

  • Golden rule: a healthy system rests on few rules, always applied: shop floor, living DUERP, collective first, dated evidence.
  • Do: visit weekly, rate and date, chain Pareto → Ishikawa → PDCA, audit independently, transpose local law.
  • Never do: manage from the office, blame people, stack decorative indicators, copy a foreign law as is.

Hakim thread — 1 year on: three habits that pay

One year on, Hakim takes stock: what counted most was not a tool but three habits — the weekly shop-floor walk with operators, the DUERP updated at every change, and 5 whys on the system with 3-month verification. And his biggest narrowly avoided pitfall: managing from stats with no visit during a rush month.

Pick one habit to anchor in your ritual, then move to the next.

The trust contract

A healthy system rests on few rules, always applied. Here they are, with their opposites to ban.

✓ Do

  • Weekly shop-floor walk with operators, findings noted and dated.
  • Rated DUERP (S×L), prioritised, updated at every change.
  • 9 principles in order: avoid, at source, collective, then PPE.
  • 5 whys on the system, corrective + 3-month verification.
  • Pareto → Ishikawa → PDCA chained, evidence displayed.
  • 5-8 indicators (results + means), monthly review that decides.
  • Independent audits, 5 clear findings, closed follow-up.
  • One merged system (HLS), one review, one register.
  • Short rituals (15 min), reports answered within 15 days.
  • Frameworks transposed to local law, never copied from France.

✗ Never do

  • Office + stats with no visit.
  • Generic 2019 DUERP on a shelf.
  • Training + PPE as the only answer.
  • Blaming people, hiding NCs.
  • Isolated tools, never chained.
  • 30 decorative indicators never discussed.
  • Self-audit, brick-like report with no follow-up.
  • 3 parallel binders.
  • Annual day then silence.
  • French law applied outside France.
Common misinterpretation: "ticking every box every day". No. These are habits to install one by one: pick one (e.g. the weekly shop-floor walk), anchor it in your ritual, then move to the next.

Ready-to-say script — check your week before the review (30 s)

"Shop floor done with operators? DUERP up to date? Collective before PPE? 5 whys on the system? Indicators commented? If any no, I fix it before the review."

Copy-paste template — monthly self-diagnosis (10 questions)

THIS MONTH (yes / to improve):
1. Shop floor: weekly walk with operators, dated findings?
2. DUERP: rated (S×L), prioritised, up to date with the last change?
3. Principles: source and collective treated before PPE?
4. NCs: 5 whys on the system + 3-month verification?
5. Tools: Pareto → Ishikawa → PDCA chained and displayed?
6. Indicators: 5-8 tracked and commented in a review that decides?
7. Audits: independent, clear findings, closed follow-up?
8. System: merged (HLS), one review, one register?
9. Rituals: short, reports answered within 15 days?
10. Law: frameworks transposed locally, never copied?
MY PRIORITY NEXT MONTH (only one): ...

Small business / tight budget

One habit per quarter is enough: the weekly shop-floor walk first, the rest after.

Algeria SME

Adapt rituals to peaks and short staffing: a quarter-hour held every week beats an annual day.

Remote / hybrid

The #1 discipline at a distance: written findings and dated photos without delay, no untraced oral visit.

Cross-cultural

Verify local transposition (inspectorate, legal counsel) rather than assuming the French framework applies.

Caution: The reflexes above touch safety, health and law (DUERP, 9 principles, PPE/CPE): the “avoid, source, collective, then PPE” order and updating at every change fall under local duties. Contexts are illustrated under French law: transpose to your country with the inspectorate or legal counsel, never apply a foreign law as is.
