2.2Feedback, reviews & course correction

Objective: give regular, constructive feedback (DESC method) and run useful reviews, never keeping a surprise in reserve.
Estimated time: 14 min · self-paced reading · If you only have 5 min: read "The essentials in 30s" + the DESC diagram.

The essentials in 30 seconds

  • Feedback = the fuel of progress: precise positive feedback + factual course correction, continuously.
  • DESC = Describe, Express, Specify, Consequences: correct without hurting.
  • Reflex: in private, on facts, solution-oriented; the annual review never holds a surprise.

Running mini-case — Salim's first course correction

Lina arrives two days late on an important client report, with no warning. Salim hesitates: say nothing to "stay nice", or explode in front of everyone. He prepares his first course correction with the DESC method: in private, on facts, with a clear request for next time. Karim, meanwhile, will receive precise positive feedback on his handling of a difficult file.

This same case returns in the course, the diagram, the script and the 48h challenge.

1. Feedback, the fuel of progress

Feedback — input on work and behaviors — drives progress. A good manager gives it regularly, both ways: positive feedback that is precise (reinforcing what works: "your follow-up call calmed the client") and course-correction feedback (correcting with respect). Without feedback close to the event, Lina cannot adjust and Karim does not know what he does well.

The DESC method gives a frame: Describe the facts, Express your feeling, Specify the request, state the positive Consequences. Like a bandage: fast, clean, and it helps healing.

2. Reviews: annual and professional

This feedback takes shape in reviews: the annual review (results, next objectives) and the professional development review (growth, skills, training). Well run, they are moments of listening and projection; botched, anxiety-inducing formalities.

Golden rule: feedback is given continuously, the annual review must never hold a surprise — otherwise it is a trial, not a review.

Common misinterpretation: "correcting = proving who decides, preferably in public to set an example". No. Correct in private, on observable facts, calmly, with a clear request. Correcting in public humiliates and antagonizes; correcting on the person ("you are careless") instead of facts ("the report arrived 2 days late") destroys trust.
DESC: correcting Lina without hurting Describe, Express, Specify, Consequences applied to Lina's delay. D · Describereport +2 days, no warning E · Expressclient put in difficulty S · Specifywarn if deadline slips C · Consequenceswe adjust in time together In private, on facts, solution-oriented — never a surprise in review.
DESC applied to Lina's delay: facts, feeling, request, positive follow-up.
Text version of the diagram (SEO / screen readers / translation): 1) Describe: "the report arrived 2 days late with no warning". 2) Express: "it put me in difficulty facing the client". 3) Specify: "warn me as soon as a deadline may slip". 4) Consequences: "so we adjust in time together". Lesson: in private, factual, solution-oriented.

🔎 Concrete example — Correcting on facts (Salim and Lina's case)

D: "the report arrived two days late, with no warning to me".
E: "it put me in difficulty facing the client".
S: "I ask you to warn me as soon as a deadline may slip".
C: "so we adjust together and in time".

Result: a factual, respectful, solution-oriented course correction.

Lesson: small regular feedback beats an annual review that stockpiles.

Section vocabulary reinforced definitions

Feedback
Input on work or behavior, aimed at improvement. Positive (reinforce) or course-correcting.

Simple example: "your follow-up call calmed the client, keep it up" rather than "well done".

What it is not: a judgment on the person ("you are careless") nor a remark in public.

Reflex: close to the event, in private, one precise fact + its impact.

DESC method
Describe the facts, Express your feeling, Specify the request, expected positive Consequences.

Simple example: Salim's script to Lina above, sentence by sentence.

What it is not: a magic formula that removes all emotion, nor a moralizing speech.

Reflex: prepare the 4 sentences in writing before a delicate correction.

Course correction
Corrective feedback: flag a gap and expect an adjustment, with respect and on facts.

Simple example: "2-day delay with no warning → warn me next time".

What it is not: a sanction nor a telling-off in front of the team.

Reflex: finish with a question: "what blocked you? what do you need?".

Annual / professional review
Annual: year review and next objectives. Professional: growth, skills, training.

Simple example: with Karim: quality review + objective of mentoring Lina next quarter.

What it is not: the moment to reveal 6 months of stockpiled reproaches.

Reflex: no surprise: every sensitive point was already said continuously.

In practice — Giving feedback and running a review

  1. Give precise positive feedback to a team member (valued fact + concrete impact).
  2. For a correction, prepare your 4 DESC sentences in writing before the meeting.
  3. Correct in private, calmly, on facts, with a clear request and follow-up.
  4. Prepare the next review as listening + projection, with no surprise.
You give regular feedback (DESC): your team members progress and know where they stand.

Ready-to-say script — Salim's first correction (2 min, in private)

"Lina, I wanted to talk to you about the client report: it arrived two days late, with no warning from you, and it put me in difficulty. In the future, I ask you to warn me as soon as a deadline may slip, even with a short message. So we adjust together in time. What blocked you this time, and what do you need for next time?"

Say it calmly, in private, then listen to her answer before concluding.

Micro-business (2-3 people)

Correct the same day in 5 min over coffee, aside: do not wait for a "big meeting".

Remote / hybrid

Never correct by written message alone: short video call, camera on, then factual written trace sent after.

Algerian SME

Choose a discreet place (closed office, end of day) to save everyone's face in front of the team.

Intercultural

Make the intention explicit ("I tell you this to help you progress") as direct correction can be perceived differently.

✓ Best practices

  • Feedback on facts, in private, solution-oriented.
  • Continuous feedback, not once a year.
  • Reviews prepared as listening and projection.

✗ Common pitfalls

  • Saving everything for the annual review.
  • Correcting on the person or in public.
  • Vague positive feedback with no content.

Key takeaways

  • Feedback (positive + correction) is the fuel of progress.
  • DESC: Describe, Express, Specify, Consequences.
  • Continuously, in private, on facts, solution-oriented.
  • The annual review never holds a surprise.

48h challenge — apply tomorrow

Give 1 precise positive feedback + 1 DESC micro-correction to two different people. Note the facts, your request, and their reaction. 10 minutes are enough.

Section exit checklist
  • I can phrase a full DESC in 4 sentences.
  • I correct in private, on facts, with follow-up.
  • I did the 48h challenge or scheduled its date.
Self-assessment 1-5: feedback regularity?correction quality?

Frequently asked questions

How do I correct without demotivating?

On observable facts, in private, calmly, solution-oriented, with the DESC method. Also recognize what goes well, be clear about the gap and the expectation, and show your confidence in their ability to adjust. A fair correction is perceived as a mark of consideration.

Why not save everything for the annual review?

Delayed feedback no longer allows timely correction, and stockpiling reproaches creates an unfair confrontation ("why say nothing before?"). Feedback must follow the event. The review summarizes and projects, it never replaces continuous feedback.

Check your understanding — scenario

Lina submits a report late with no warning. Salim wants to correct. Which approach?
